AEO for Seed-Stage SaaS: Get Cited by AI Before You Can Afford a $20k/Month Agency

If you've ever asked a top US growth agency for a quote as a seed-stage founder, you know the awkward pause. Most won't really engage below about $20,000 a month. That's not a marketing budget for a young SaaS — that's a hire, maybe two. So the usual advice, "go get a great agency," lands like a joke at exactly the moment AI search is reshuffling who gets found.

Here's what nobody's shouting about: getting recommended inside ChatGPT, Claude, Perplexity and Google's AI Overviews — AEO — is one of the only growth channels where a scrappy, founder-run effort can go toe-to-toe with a funded one. Let me walk you through it.

Why this game favours the small and fast

Classic SEO rewards domain authority you grind out over years. That's an incumbent's game, and you'll lose it. AEO rewards something you can build quickly: clarity, structure, and a bit of trusted third-party evidence. A two-person SaaS with a sharp identity can land in the same answer as a company a hundred times its size — because the model is summarising what the web agrees on, not counting your backlinks.

You can't outspend the incumbents on AEO. But you can absolutely out-clarify them.

The lean system — most of it you can run yourself

Start with one sentence

Before any tech: can you say what you do in one line a model could repeat back? "We're a [category] for [specific buyer] that [one outcome]." If your own positioning is mushy, no AI is going to stick its neck out for you. This costs nothing and quietly fixes everything downstream.

Then ship the boring schema

Organization, Product/SoftwareApplication, and FAQ schema on your site, plus one thorough "this is us" page. It's a weekend of work and it makes you readable to every AI engine at once. Boring, yes. Also the foundation everything else sits on.

Get on the sources AI actually trusts

This is where small teams win or lose. Models lean on G2, Capterra, Product Hunt, GitHub (if you're a dev tool), and the niche round-ups in your space. Claim those profiles, gather a handful of genuine reviews, and get into the "best [category]" and "alternatives to [incumbent]" lists. That's the evidence a model needs before it'll say your name.

Write the comparison nobody else will

Don't sit around hoping someone lists you. Publish the honest "us vs the incumbent" and "best tools for [specific use case]" pages yourself, structured so a model can lift the answer cleanly. You become the citable comparison.

Make sure the click actually lands

None of this matters if AI sends someone to a confusing page and they bounce in three seconds. The landing page has to answer the same question the AI just answered. This is the bit most AEO shops can't help with — and honestly why we bundle it with the build. Traffic you can't convert isn't growth; it's a vanity chart.

Check it every month

Run your category's buying questions through the AI engines once a month and note where you show up. Treat that citation rate like any other number you care about. The good part: unlike most marketing, you can actually watch this one move.

What it really costs you

The sentence, the schema, the comparison pages — those are free if you've got the focus. The reviews and the monthly check take grit more than money. And if you'd rather not run it in-house, that's the exact gap we built Hynova's AI Visibility service to fill: senior, AI-native work at startup pricing, well under the floor that's quietly shutting you out.
